Define the work before the view
Project management applies knowledge, skills, tools, and techniques to meet project requirements, according to the Project Management Institute. Software can support that work, but a colorful board is not a project method. Identify recurring work, one-time projects, deliverables, milestones, dependencies, approvals, risks, budgets, external parties, and closeout evidence.
A small content team may need assignments, dates, comments, and a calendar. A construction or product team may need dependencies, baselines, submittals, costs, change control, permissions, and portfolio reporting. Avoid forcing both into one overloaded template without proving fit.

Features by complexity
Basic tools provide tasks, assignees, dates, lists, boards, calendars, attachments, and comments. More advanced planning can add dependencies, critical path, baselines, workload, time, cost, risk, portfolio, forms, approvals, and custom reporting. Buy advanced features only when the team has a process and owner for maintaining the underlying data.
Multiple views should represent the same records, not create competing versions. Test filters, saved views, mobile updates, recurring work, subtasks, guest access, and time zones with actual team roles.
Collaboration and notification design
Decide what belongs in a task, document, chat, email, meeting, and formal decision log. Too few notifications hide commitments; too many teach people to ignore the tool. Configure notifications around ownership, due dates, blocks, mentions, approvals, and material change.
Guest and client access needs strict boundaries. Test whether a guest can discover unrelated projects, search other users, access inherited files, export data, or receive notifications after removal.
Automation and integrations
Start with visible, reversible rules: create a task from an approved form, alert an owner, or update a status after a verified event. Test duplicate webhooks, missing owners, deleted records, loops, API limits, and provider outage. Connect the CRM only after defining when an opportunity becomes a project and which system owns customer data.
Administration and security
- Role, workspace, project, field, file, guest, export, and deletion permissions.
- Multi-factor authentication, single sign-on, provisioning, session, and recovery options.
- Audit history for administrators, permissions, exports, integrations, and destructive actions.
- Retention, backup, restore, incident, subprocessors, and data-location information.
- Ownership and continuity when a project owner or administrator leaves.
- Export formats for tasks, dependencies, comments, files, fields, decisions, and reports.
Total cost and adoption
Count full members, limited members, guests, required edition, storage, automation, API, reports, time tracking, support, implementation, templates, integration tools, training, and renewal. Estimate the weekly time spent maintaining fields and reports. A more expensive tool can be worthwhile if it replaces manual consolidation; a cheap tool is costly if no one trusts it.
Pilot and rollout
- Select one representative project with a willing owner and clear success measure.
- Configure the minimum fields, states, roles, and notifications.
- Import only what the pilot needs; preserve the source.
- Run delay, scope change, approval, absence, guest, and closeout scenarios.
- Survey task owners about daily friction and fix the process—not only the interface.
- Export the completed project and decide which templates deserve reuse.
Keep templates and fields governed
Name an owner for workspace structure, templates, statuses, custom fields, integrations, and archived projects. Require a reason before adding another state or required field, and remove reports no one uses. Without governance, teams create nearly identical workspaces and the portfolio view stops being comparable. Review the system quarterly against actual decisions, not the number of configured features.
